Challenge

A leading Australian grocery chain planned to consolidate 14 stores’ deliveries into a single site — an unprecedented move to scale last-mile operations. But with 200+ vans and only 20 docks, could the single site handle it? Would loading schedules hold up under pressure? They needed answers without real-world risk.


Solution

Satalia built a smart AI simulation to test delivery operations under real constraints, using the retailer’s own data. We explored three loading strategies — from single-wave to staggered multi-wave models — and found that two waves struck the right balance. Then we went further, testing hybrid tweaks like wave overlap and bay expansion. The result? +10% more orders served with zero infrastructure cost.
